P02002–2012 Distress and change of hands
Situation The project company was incorporated on 17 December 2002 on a 40-year commercial lease, 245–300 km from Beijing. Sold as ordinary sea-view flats in 2012, it turned over just over 40 million yuan for the year and was treated as a distressed asset.
Product Undifferentiated. 204 units in phase one, 680 in phase two; villas 151–834 sqm, flats 85–113 sqm; plot ratio 0.4, 51% green.
Buyers Beijing-Tianjin-Hebei holiday and investment buyers reached through channel agents. No community, no content, no operations; under 10,000 yuan per sqm.
Organisation and cash A single development entity; cash flow was sales revenue; nothing held. The holding platform Tianxing Jiuzhou already existed in 2008. In 2013 Ma Yin and partners bought the project for 260 million yuan, with a 1 billion yuan personal loan.

P12013–2015 Rescue by redefinition
Situation The new owners carried a 1 billion yuan loan at roughly 150 million a year in interest. Sell-through had stopped; continuing to sell the same product could only produce insolvency.
Response In 2014 sales were halted in favour of "selling service, not property". In 2015 the Lonely Library opened — 450 sqm — and its film was viewed some 600 million times.
Cost Design fees reached about 700 million yuan, more than ten times a conventional scheme. What was bought was a reason to arrive, not sellable floor area.
Organisation and cash Ma Yin became president of the holding group in February 2014 and set up Jiuzhou Club, a service team staffed around tasks rather than hierarchy. 2015 was forecast at 1 billion yuan of sales on 3 million yuan of marketing spend.

P22016–2019 Content and community take hold
Situation One project, one customer group, and a reason to arrive that depended on a single film. It had to become a system.
Second site Jinshanling was signed on 11 April 2016: 3,000 mu under agreement, more than 8 billion yuan of committed investment, 600 mu in phase one.
Product Anlan opened in 2017 with 430 rooms; the 2018 presale permit covered 10 buildings and 1,044 units.
Organisation and cash Development and holdings ran in parallel: cultural and retail space was held to control the tenant mix. Sales reached 3 billion yuan in 2017; community groups grew from 48 to over a hundred and stayed closed to outsiders; an owners' theatre production seeded the festival.
